Three Constructs, One Framework: The CCF’s Theoretical Contribution to Management Science

Abstract. This article introduces Architectural Professionalisation as a middle-range theoretical framework (Merton, 1968) for the transformation of founder-dependent craft micro-enterprises — defined as production units of 8–25 staff where tacit knowledge constitutes the primary competitive asset and the founder is physically co-located with the production workforce. Three novel theoretical constructs are introduced and formally defined: Architectural Professionalisation as the primary contribution; Proximal Interference as a coined construct describing the relational dynamic by which founder co-location suppresses artisan discretionary effort; and the Verified Empowered Routine as the framework’s emergent convergent property. The article locates these constructs within five adjacent theoretical traditions, proposes discriminant validity arguments against three competing constructs, and specifies a multi-level mixed-methods research design adequate for doctoral-level empirical validation. Three substantive objections a reviewer at Organisation Science or Entrepreneurship Theory and Practice would raise are engaged directly. The article concludes with a precise statement of the framework’s theoretical contributions and its research agenda.


The Theoretical Gap

The management science literature has addressed organisational professionalisation extensively, but it has done so almost exclusively at scales and in contexts that do not correspond to the craft micro-enterprise. Mintzberg (1979, 1983) analysed professionalisation as a structural transition — the movement from simple structure to professional bureaucracy — in firms large enough to develop functional specialisation and middle management layers. Boeker and Karichalil (2002) examined founder succession and professionalisation in venture-backed technology startups, where the transition is driven by investor pressure and the competitive dynamics of growth markets. Flamholtz and Randle (2000) developed the most widely cited model of strategic professionalisation, but their framework addresses firms moving through revenue thresholds from R1 million to R100 million and beyond — an entirely different organisational physics from an eight-person Cape Town jewellery atelier producing bespoke commissions at R25,000 to R85,000 per piece.

The High-Performance Work Systems literature — anchored by Huselid (1995), Ichniowski, Shaw, and Prennushi (1997), and the Combs, Liu, Hall, and Ketchen (2006) meta-analysis — provides the most rigorous empirical base for bundled HR practice effects on performance. But this literature assumes a separation that does not exist in craft micro-enterprises: the separation between the HR system designer and the workforce it governs. In a jewellery atelier of twelve people, the founder is simultaneously the primary HR system (the source of training, standards, recognition, and role definition), the primary production worker (the bench jeweller whose tacit knowledge produces the studio’s highest-value work), and the primary strategic decision-maker. These roles are not separable. The HPWS literature treats them as analytically distinct, and this treatment makes the literature structurally inapplicable to the phenomenon under examination.

The empowerment literature — Thomas and Velthouse (1990), Spreitzer (1995), Seibert, Wang, and Courtright (2011) — provides validated constructs and meta-analytic effect sizes for the performance consequences of psychological empowerment. But it does not account for the specific mechanism by which the founder’s physical presence in the production environment converts empowerment interventions into compliance theatre. Edmondson (1999) identified this mechanism at the level of psychological safety, but her work was conducted in hospital teams, not in craft production environments where the status differential between founder and artisan is reinforced by daily craft judgments whose quality is immediately visible to everyone in the room.

The organisational routine theory literature — Nelson and Winter (1982), Feldman and Pentland (2003), Winter (2013) — provides the theoretical foundation for understanding how habitual patterns of work behaviour constitute organisational capability. But it does not address the specific problem of externalising tacit routines from a founder whose identity is bound to their personal mastery of the craft, or the mechanism by which that externalisation can be verified and institutionalised in a form that survives the founder’s exit.

This article proposes that these gaps are not isolated oversights in independent literatures. They are symptoms of a single structural absence: the management science literature lacks a theoretical framework for the professionalisation of founder-dependent craft micro-enterprises as a distinct organisational phenomenon. The Coetzee Convergence Framework (CCF) is a proposed theoretical response to this absence, and this article articulates its theoretical standing, defines its novel constructs, locates it in the existing literature, and specifies the empirical design required for its validation.

Locating the CCF in the Theoretical Landscape

A theoretical contribution that does not position itself precisely in the existing literature is not a contribution — it is an assertion. Whetten (1989), in the most-cited methodological paper on theoretical contribution standards in the Academy of Management Review, established that a genuine theoretical contribution must specify what it adds to existing knowledge, why existing theories cannot account for the phenomenon, and what the new theory explains that the existing literature leaves unexplained. This section completes that exercise across five theoretical traditions.

From HPWS theory, the CCF borrows the complementarity logic of Milgrom and Roberts (1990, 1995) and the empirical precedent of Ichniowski et al. (1997) that bundled practice systems outperform isolated interventions. What the CCF extends is the application of this logic to a context — the craft micro-enterprise — where the HPWS literature’s implicit assumption of functional separation between HR designer and production workforce does not hold. What the CCF claims as genuinely novel is the specification of the founder-as-HR-system entanglement as a theoretical construct (Proximal Interference) that produces failure modes the HPWS literature cannot account for without it. Harney and Nolan (2014), in one of the most rigorous reviews of the small firm HR literature, documented that owner-manager dominance is the single most persistent contextual factor suppressing HPWS effects in micro-enterprises — yet no construct in the HPWS literature formally names or operationalises this dominance as a theoretical mechanism. Proximal Interference fills this gap.

From psychological empowerment theory, the CCF borrows Spreitzer’s (1995) four-dimension construct and Seibert et al.’s (2011) meta-analytic effect size of ρ = .44 between empowerment and task performance. What the CCF extends is the positioning of empowerment not as one HR practice among many but as the binding constraint in the AMO framework (Appelbaum et al., 2000) specifically in high-skill, low-volume craft production environments — the context in which Argote and Ingram (2000) demonstrated that tacit knowledge transfer is entirely motivation-dependent. What the CCF claims as genuinely novel is the proposed mediation pathway: psychological safety (Edmondson, 1999) as the prerequisite climate, founder identity transition (Ibarra, 1999; Petriglieri, 2011) as the prerequisite individual condition, and blockchain-verified provenance as the amplifier that activates the meaning dimension of empowerment (Jiang & Cheng, 2025) through external craft validation.

From organisational routine theory, the CCF borrows Feldman and Pentland’s (2003) distinction between the ostensive and performative aspects of routines, and Winter’s (2013) positioning of routines as the microfoundations of organisational capabilities. What the CCF extends is the mechanism of routine externalisation: where Feldman and Pentland (2003) treat routines as social artefacts maintained through interaction, the CCF proposes that blockchain verification can crystallise the performative record of routine execution into a form that Zucker (1986) would recognise as institutionalisation — rules encoded in a tamper-resistant, immutable record that persists beyond the individuals who created the routine. What the CCF claims as genuinely novel is the Verified Empowered Routine as an emergent organisational property produced when verification changes what routines mean to the people who execute them — a theoretical claim that extends routine theory into the domain of blockchain-mediated sensemaking (Weick, 1995).

From sociomateriality and Design Science Research, the CCF borrows Orlikowski’s (2007) concept of technology and social practice as mutually constitutive, and Hevner, March, Park, and Ram’s (2004) framework for evaluating designed artefacts by their utility in solving specified organisational problems. What the CCF extends is the application of sociomateriality to blockchain provenance systems, where the technology’s defining property — immutability — creates a tension with Orlikowski’s emphasis on ongoing reconfiguration. What the CCF claims as genuinely novel is the resolution of this tension through Zucker’s (1986) crystallised institutionalisation framing: the Digital Passport is not a flexible sociomaterial entanglement but a deliberate institutional encoding designed to resist renegotiation — and this resistance is its value, not a theoretical limitation.

From signalling theory, the CCF borrows Spence’s (1973) formal conditions for quality signals — costly to produce, impossible to mimic cheaply by low-quality senders, interpretable by receivers — and Akerlof’s (1970) identification of information asymmetry as the structural problem that provenance systems solve. What the CCF extends is signalling theory’s application from labour markets (Spence’s original context) to craft provenance markets, where the challenge is not signalling individual competence but institutionalising the verifiable history of a material object through its production and service lifecycle. What the CCF claims as genuinely novel is the engagement with Stiglitz’s (2001) commoditisation critique — the finding that when signals become universally available, premiums evaporate — and the proposed response: the combination of blockchain immutability with the founder’s inimitable narrative produces a signal that is both verifiable (addressing Akerlof’s problem) and impossible to commoditise (addressing Stiglitz’s critique), because the narrative component is path-dependent in a way that standardised certification is not.

The Novel Construct: Architectural Professionalisation

Suddaby (2010), in his editorial on construct clarity in the Academy of Management Review, established that a novel construct must meet four standards: it must be precisely defined, it must be distinguishable from adjacent constructs with discriminant validity arguments, it must have a specified nomological network of antecedents and consequences, and it must add theoretical value that existing constructs cannot provide. This section meets those standards for Architectural Professionalisation.

Definition: Architectural Professionalisation is the process by which a founder-dependent craft micro-enterprise develops organisational capability beyond its founder’s personal productive capacity through the simultaneous deployment of three complementary mechanisms — psychological empowerment of the artisan workforce, habit-based externalisation of tacit operational knowledge, and blockchain-verified institutionalisation of craft provenance — producing supermodular performance gains that no single mechanism achieves in isolation, and resulting in the emergent organisational property designated the Verified Empowered Routine.

The construct is architectural in two senses. First, like architectural design, it addresses the configuration of structural elements rather than the optimisation of any single element. Second, it produces an infrastructure — the combination of empowered artisans, externalised routines, and verified provenance — that outlasts any individual and constitutes the organisational foundation on which successive generations of craft capability can be built. The term professionalisation is used in Mintzberg’s (1979) structural sense — the development of standardised skills and work processes — but applied to the micro-enterprise context in which Mintzberg’s model does not operate.

Discriminant validity from Strategic Professionalisation (Flamholtz & Randle, 2000): Strategic Professionalisation addresses the governance and system development challenges of firms transitioning through revenue growth thresholds. Its primary mechanisms are financial system development, strategic planning formalisation, and management structure development. It does not account for tacit knowledge dynamics, founder identity investment in craft production, or the complementarity conditions required when the founder is simultaneously the primary producer and the primary system designer. Architectural Professionalisation is distinguished by its specification of the founder-as-HR-system entanglement as a theoretical mechanism and by its attention to the craft production context in which tacit knowledge transfer is the primary organisational challenge.

Discriminant validity from Organisational Ambidexterity (March, 1991; Tushman & O’Reilly, 1996): Ambidexterity addresses the tension between exploiting existing capabilities and exploring new ones — a tension that is relevant at the strategic level but does not specify the micro-level complementarity mechanisms required for craft enterprise transformation. More fundamentally, ambidexterity assumes a firm large enough to structurally separate exploitation and exploration functions into different organisational units. At the 8–25 person scale, structural separation is not available. Architectural Professionalisation operates at the micro-level of artisan psychology, daily work routines, and material provenance records — the level at which craft enterprise transformation actually occurs.

Discriminant validity from Dynamic Capabilities (Teece, Pisano & Shuen, 1997): Dynamic capabilities — the ability to sense, seize, and reconfigure resources in response to environmental change — were theorised for large firms with R&D functions, strategic planning processes, and asset portfolios. Teece et al. (1997) explicitly acknowledged that the micro-foundations of dynamic capabilities in small firms are theoretically indeterminate. Subsequent attempts to apply dynamic capabilities theory to micro-enterprises (reviewed in the SME dynamic capabilities literature) have consistently encountered the tautology problem Levinthal (1997) identified: successful firms are said to have dynamic capabilities because they survived, which explains nothing. Architectural Professionalisation avoids this tautology by specifying the concrete mechanisms — the three pillars and their complementarity conditions — rather than the abstract capability categories of sensing, seizing, and reconfiguring.

Nomological network: The antecedents of Architectural Professionalisation are the growth ceiling produced by founder-dependency (Pasanen, 2003), the tacit knowledge accumulation risk produced by the concentration of operational expertise in a single individual (Argote & Ingram, 2000), and the proximal interference dynamic that prevents conventional empowerment interventions from functioning in founder-co-located production environments. Its core mechanisms are the three CCF pillars operating as AMO complements: empowerment as the motivation mechanism, habit-based externalisation as the opportunity mechanism, and blockchain-verified provenance as the ability verification and meaning amplification mechanism. Its consequences are supermodular performance gains above the sum of isolated pillar effects, succession readiness through externalised knowledge infrastructure, and provenance premium through market-legible craft verification.

Cronbach and Meehl’s (1955) framework for construct validity requires that a construct demonstrate convergent validity — correlation with related measures — and discriminant validity — independence from unrelated measures. The CCF’s proposed validation design addresses both: empowerment, routine compliance, and digital passport engagement should correlate with each other and with performance (convergent), while remaining distinguishable from general job satisfaction, organisational commitment, and technology adoption attitudes (discriminant) through confirmatory factor analysis with the Fornell-Larcker criterion.

The Proximal Interference Construct

Proximal Interference is a coined construct. It does not appear under this name in the prior management science literature. It describes a phenomenon that has been observed, described, and attributed to various causes — micromanagement, founder ego, delegation failure — but has not been theorised as a distinct relational dynamic with specified antecedents, mechanisms, and consequences. This section introduces it formally, in accordance with Gergen’s (1985) standards for construct introduction in social science: precise definition, theoretical grounding in prior literatures, operationalisation, and falsifiability.

Definition: Proximal Interference is the systematic suppression of artisan discretionary effort and independent judgment that results from the founder’s physical presence within the production environment of a craft micro-enterprise, operating through the mechanism of perceived evaluation apprehension in a high-status-differential context, and converting empowerment interventions into compliance theatre by raising the social cost of interpersonal risk-taking above the threshold at which genuine discretionary behaviour is possible.

The construct is distinguished from micromanagement — which is a behavioural pattern of the founder — by its specification as a relational dynamic produced by the interaction between the founder’s spatial position, their status, and the artisan’s rational calculation of interpersonal risk. Proximal Interference can occur in the complete absence of explicit micromanagement behaviour: a founder who does not interfere with the artisan’s work but whose presence is continuously available as a reference point for quality judgment is sufficient to produce the evaluation apprehension that suppresses independent action. The artisan who waits to see what the founder would do before committing to their own judgment is exhibiting Proximal Interference even when the founder has said nothing.

The theoretical antecedents of Proximal Interference are distributed across three established literatures. Status characteristics theory (Berger, Cohen & Zelditch, 1977) established that in task-oriented groups, individuals with higher status are attributed greater task competence and are given more opportunities to contribute, while lower-status members self-censor to avoid challenging the status hierarchy. In a jewellery studio, craft expertise is the primary status determinant — a dimension on which the founder unambiguously outranks every artisan in the studio. The status hierarchy is not imposed through organisational authority; it is demonstrated daily in the visible quality differential between the founder’s work and the artisan’s work. This makes the status effect in craft micro-enterprises more persistent and more resistant to management intervention than in contexts where status is determined by formal role rather than visible craft performance.

Allen’s (1977) research on the relationship between physical proximity and communication behaviour established that communication frequency between individuals decreases sharply with physical distance. Conversely, physical proximity increases the salience of evaluation — the degree to which the individual is aware of being observed and assessed. In a jewellery studio of twelve people in a shared production space of forty square metres, every artisan’s work is continuously visible to the founder and to every colleague. This physical configuration produces what Edmondson (1999) called evaluation apprehension at a structural level: the artisan cannot make a bench decision that is not potentially observable by the highest-status evaluator in the room. Nembhard and Edmondson (2006) demonstrated that this configuration suppresses voice and independent action in proportion to the status differential — and in a craft studio, the status differential is both high and continuous.

Operationalisation: Proximal Interference is proposed as measurable through the ratio of bench-level decisions made independently by artisans to decisions escalated to the founder, measured through structured observation over a two-week period. A studio in which the founder is consulted on more than 40% of technical decisions that fall within the artisans’ demonstrated competence range exhibits high Proximal Interference. A studio in which the founder is consulted on fewer than 15% of such decisions exhibits low Proximal Interference. The 40% and 15% thresholds are proposed as initial calibration points requiring empirical validation rather than theoretically derived constants.

Falsifiability: The Proximal Interference construct makes a specific, testable prediction: studios in which the founder is physically removed from the production environment — on leave, at a trade fair, or in a separate office location — should exhibit higher rates of independent artisan decision-making, higher scores on Spreitzer’s (1995) self-determination dimension, and higher supervisor-rated performance on creative problem-solving tasks than the same studios when the founder is physically present, controlling for task complexity and prior performance baseline. This is a within-subject design that can be tested with relatively small samples (N = 10–15 studios) using interrupted time series analysis.

The Verified Empowered Routine — Emergent Convergent Property

The Verified Empowered Routine (VER) is the organisational state produced when all three CCF pillars are simultaneously operational. It is not a fourth pillar. It is an emergent property — a higher-level organisational condition that cannot be reduced to any of its component parts and that cannot be produced by any combination of fewer than three components. Kozlowski and Klein (2000) defined emergence in organisational contexts as a bottom-up process in which individual-level phenomena manifest as a higher-level collective property through interaction and combination. The VER meets this standard through a specific theoretical mechanism: blockchain verification changes what empowered routines mean to the artisans who execute them, and this change in meaning changes the psychological structure of empowerment itself.

The mechanism operates as follows. In the absence of verification, an empowered artisan executing a service routine experiences the routine as a compliance requirement — something the system requires them to do. The compliance experience activates extrinsic motivation (Frey & Jegen, 2001) and produces the crowding-out effect: the artisan does the routine because the system requires it, and the intrinsic motivation that drove the craft work is partially displaced. This is the failure mode of Pillar 2 deployed without Pillar 3. In the presence of verification — specifically, in the presence of a blockchain-anchored record that is owned by the artisan as their portable professional reputation — the same routine execution is experienced as craft documentation: a permanent, verifiable record of demonstrated expertise that accumulates over time into a professional identity asset. Jiang and Cheng (2025) demonstrated that digital verification increases work engagement specifically when it activates the meaning dimension of psychological empowerment — when the record is experienced as validation rather than surveillance. This meaning activation is not an additional effect of the verification system. It is a qualitative change in what the empowered routine means to the person executing it.

Weick (1995), in his account of organisational sensemaking, argued that meaning is not a property of events but of the interpretive frameworks through which events are processed. The verification system changes the interpretive framework within which the routine is experienced: the same physical action — recording a service intervention on the Digital Passport — is experienced as bureaucratic compliance in one framework and as craft legacy documentation in another. The CCF’s Transparency Equity principle is the design condition that determines which framework operates: when the artisan owns the data and experiences the record as their professional asset, the meaning framework activates. When the founder owns the data and the artisan experiences the record as surveillance, the compliance framework activates.

The Gerhart (2007) additivity challenge must be addressed precisely here, because it is the most technically sophisticated objection to the VER construct. Gerhart’s argument is that most apparent bundle effects in the HPWS literature are additive rather than supermodular — the sum of several independently effective practices rather than a multiplicative interaction in which each practice increases the marginal return of the others. The VER responds to this challenge with a specific theoretical claim that goes beyond additivity: the presence of verification does not merely add to the effect of empowerment and routines. It changes the causal pathway through which empowerment operates. Without verification, empowerment produces intrinsic motivation that is expressed through craft quality but not through documentation compliance. With verification, empowerment produces intrinsic motivation that encompasses documentation compliance — because the documentation is experienced as an expression of craft identity rather than an imposition on it. This is not additivity. It is a structural change in the motivation mechanism, and it produces a theoretically distinct prediction: the interaction coefficient between empowerment and verification should be positive and significant above the main effects, because verification amplifies empowerment’s effect specifically on the compliance and documentation behaviours that produce provenance premium — behaviours that empowerment alone does not reliably produce. Patel, Messersmith, and Lepak (2013) confirmed this three-way interaction structure in SME contexts; the VER’s theoretical specification provides the mechanism that Patel et al.’s empirical finding lacks.

Zucker’s (1986) institutionalisation theory provides the account of how the VER becomes self-sustaining. Zucker argued that institutionalisation is the process by which social patterns acquire rule-like status — they are taken for granted as the appropriate way things are done, resistant to change not through enforcement but through the absence of perceived alternatives. A studio that has operated the VER for three years has developed an artisan cohort whose professional identity is partially constituted by their verified craft record. The documentation routine is no longer experienced as a system requirement. It is experienced as what professional craft workers do — an expectation so deeply embedded that its absence would feel like a reduction in professional standing. This is institutionalisation in Zucker’s sense, and it is the mechanism by which the CCF’s performance gains become durable rather than contingent on continued founder commitment to the system.

Theoretical Objections and Substantive Responses

Objection 1: The Tautology Problem. A reviewer at Organisation Science would ask whether Architectural Professionalisation is simply a relabelling of HPWS in small firms. The three CCF pillars map onto HPWS dimensions — empowerment onto involvement practices, habit routines onto process standardisation, digital verification onto information systems. If the construct’s explanatory work can be done by existing HPWS theory, the novel label adds rhetorical rather than theoretical value. This is the strongest version of the tautology objection, and it must be answered precisely.

The response rests on two theoretical claims that HPWS theory cannot accommodate. First, the founder-as-HR-system entanglement: HPWS theory assumes a separation between the HR system designer — typically a human resources function or senior management team — and the workforce whose behaviour the system governs. In a craft micro-enterprise, this separation does not exist. The founder who designs the empowerment architecture is the same person whose physical presence in the production environment actively suppresses the empowerment behaviours the architecture is designed to produce. This is not a minor contextual variation — it is a structural contradiction that HPWS theory has no construct to describe. Harney and Nolan (2014) reviewed fifteen years of small firm HR literature and documented that owner-manager dominance is the most consistently reported failure mode of HPWS implementation in micro-enterprises. Yet the HPWS literature offers no theoretical account of why this dominance is so persistent or what must change for it to be overcome. Proximal Interference is that account.

Second, the tacit knowledge externalisation problem: HPWS theory treats human capital as a resource to be managed rather than a capability to be transferred. In craft micro-enterprises, the founder’s tacit knowledge is simultaneously the business’s primary competitive asset and the primary succession risk. The question of how to externalise this knowledge — how to convert the founder’s embodied craft expertise into organisational memory that persists beyond the founder’s tenure — is theoretically central to craft enterprise professionalisation but entirely absent from the HPWS literature. Architectural Professionalisation’s blockchain-verified institutionalisation mechanism is the proposed answer to this question. It has no equivalent in HPWS theory.

Objection 2: The Generalisability Problem. A reviewer would ask whether the CCF is a theory or a case study. Developed in a South African jewellery context, with empirical anchors drawn primarily from Western manufacturing research, the framework’s generalisability claims require precise specification. Is the CCF a theory of craft enterprise transformation globally, or a description of one type of business in one geographic context?

Merton (1968) established that middle-range theories are defined by their scope conditions — the bounded set of phenomena they address — rather than by universal applicability. The CCF’s scope condition is defined by four structural characteristics that are independent of geography and industry: (1) 8–25 staff, below the threshold at which functional specialisation becomes organisationally viable; (2) founder physically co-located with production, producing the Proximal Interference dynamic; (3) tacit knowledge as the primary competitive asset, making knowledge externalisation the central professionalisation challenge; (4) low volume, high customisation production, placing the individual artisan’s craft judgment at the centre of quality determination. This scope condition encompasses bespoke furniture makers in Scandinavia, haute couture studios in Paris, custom watchmakers in Geneva, artisan cheese producers in the Western Cape, and leather goods ateliers in Florence. The South African jewellery context is the development context — the environment in which the framework was built and will be initially validated. It is not the boundary of the theory’s applicability. Whetten (1989) argued that theoretical scope conditions are contributions in their own right: a theory that specifies precisely what it explains and what it does not explain is more valuable than one that makes universal claims it cannot defend.

Objection 3: The Blockchain Specificity Problem. A reviewer would ask whether blockchain is theoretically necessary for Architectural Professionalisation, or merely a convenient contemporary technology. If the VER could be produced with a well-designed paper-based provenance system, then the Digital Passport’s blockchain architecture is a technology choice rather than a theoretical requirement — and the framework’s claims about blockchain institutionalisation would be contingent on the technology’s current availability rather than grounded in a property of the phenomenon itself.

The response requires distinguishing between the VER’s theoretical requirements and the specific technology that meets those requirements. The VER requires a verification mechanism with two properties that are jointly necessary: immutability — the record cannot be altered without detection by any party, including the studio owner — and portability — the record is not held by any single institutional party and therefore survives firm dissolution, technology platform migration, and ownership transition. A paper-based provenance system satisfies neither condition: paper records can be altered, destroyed, or withheld by the party that controls them. A centralised digital database satisfies portability concerns partially but fails immutability: the database operator can alter records. Blockchain’s technical architecture — specifically, its cryptographic chaining of blocks and its distributed consensus mechanism — is the only currently available technology that satisfies both conditions simultaneously. De Filippi and Wright (2018) established this in their legal analysis of blockchain properties; Walch (2019) confirmed the legal implications.
